Every store owner in Pakistan celebrates the order. Very few track what the order actually cost them when it comes back.
RTO — “return to origin” — is what happens when a parcel travels to the customer’s city, could not be delivered, and comes all the way back to you. On a cash-on-delivery order, that means you earned zero rupees and still paid for the trip. Twice.
This post explains the real cost, why it happens, and the practical steps stores use to reduce RTO in Pakistan without hiring a big team.
The Maths Nobody Shows You
Take a simple example. You sell a product for Rs 2,500. Your product cost is Rs 1,100, packaging Rs 80, and courier charges are roughly Rs 280 each way.
- Delivered order: Rs 2,500 − Rs 1,100 − Rs 80 − Rs 280 = Rs 1,040 kept.
- RTO order: Rs 0 − Rs 80 − Rs 560 (both ways) = Rs 640 lost — plus the product is out of your stock for a week or more, and sometimes comes back damaged or opened.
One returned parcel wipes out the profit of a delivered order and pushes you into loss. Now scale it: at 100 orders a month with a 20% return rate, you are paying around Rs 12,800 a month in pure return shipping on the failed parcels alone. That is money that could have been ad budget, stock, or your salary.
This is why stores that “sell well” still struggle for cash. The profit is leaking after the sale, not before it.
Why RTO Actually Happens
Most RTO is not fraud. It is friction:
- Fake or careless orders — someone orders on impulse, or a competitor or prankster fills the form.
- Customer not reachable — wrong number, phone off, or they do not recognise the rider’s number.
- Bad address — “Main bazaar ke paas wali gali” is not an address a rider in another city can use.
- Changed mind during transit — delivery took 5 days, the excitement (or the need) is gone.
- No money at the door — COD means the customer must have cash ready at a random hour.
Every fix below maps to one of these causes.
Step 1: Confirm Every Order Before You Ship
This is the single highest-impact change. Before dispatch, send a WhatsApp message or make a short call: confirm the name, address, city and total amount. Orders the customer does not confirm do not ship.
Yes, you will “lose” some orders at this stage. Those are exactly the orders that would have come back as RTO at Rs 560 a piece. A cancelled-at-confirmation order costs you nothing; an unconfirmed shipped order is a gamble.
A simple script works: “Assalam o Alaikum, aap ka order confirm karne ke liye message kiya hai. Total Rs 2,500 COD hai, delivery 3–4 din mein hogi. Reply ‘Yes’ to confirm.” Keep a log of who confirmed — it makes disputes with couriers much easier later.
Step 2: Fix the Address at Checkout
- Make city a dropdown, not a free-text field, and require a complete address: house, street, area, nearest landmark.
- Require a WhatsApp-active mobile number and validate the format (11 digits, starting 03).
- If an address looks incomplete, ask on WhatsApp before shipping — do not guess.
Thirty seconds of friction at checkout saves hundreds of rupees per parcel later.
Step 3: Offer a Small Advance-Payment Incentive
Prepaid orders almost never return — the customer has committed. You do not need to force prepayment (that will kill your conversion in a COD market). Just price the choice:
- “Pay online now and get Rs 150 off / free delivery” on the product page and in the confirmation message.
- Even if only 10–15% of customers take it, those orders are nearly guaranteed profit, and they improve your cash flow because money arrives days earlier.
This is also a trust signal: stores that offer online payment look more established than stores that only take cash.
Step 4: Work Your Courier Like a Partner, Not a Postbox
- Choose couriers with strong delivery rates in your main cities, not just the cheapest rate card. A courier that is Rs 30 cheaper but delivers 10% less is far more expensive.
- Share confirmed-order data only; mark confirmed orders clearly on the parcel or in the portal notes.
- Ask the rider network for a second delivery attempt and a call before marking “customer not available.” Many returns are a single missed call.
- Review your RTO report weekly by city. If one city returns far above average, consider confirming those orders twice — or pausing ads there.
Step 5: Shorten the Gap Between Order and Doorstep
The longer the transit, the higher the refusal rate. Dispatch the same day where possible, message the customer the tracking ID on WhatsApp when the parcel ships, and send one short message when it is out for delivery: “Aap ka parcel aaj deliver hoga, Rs 2,500 tayyar rakhein.” That last line — telling them the exact cash amount — genuinely reduces “no money at the door” refusals.
What a Realistic Target Looks Like
No Pakistani COD store gets to zero RTO; anyone promising that is selling you something. A healthy goal is to bring returns down step by step — for example from around 20% toward 10–12% over a couple of months — by stacking confirmation, better addresses and one prepaid incentive. On 100 orders a month, that shift alone can protect roughly Rs 6,000–8,000 in monthly shipping losses in the example above.
Reducing RTO is unglamorous work. It is also usually the fastest profit increase available to a store — faster than more ads, because it fixes money you are already spending. It is one of the first things we look at when we audit a store’s full funnel, alongside the ad account itself — see how that fits together on our Meta Ads service page and our pricing.
